Rebuild after you changed who you are selling to

The product survived the change of direction. The website is still addressed to the people you stopped selling to.

Young companies change who they sell to more often than they change what they sell, and it is a far more damaging change for a website.

A shift in the product means updating a description. A shift in the buyer invalidates the vocabulary, the evidence and the next step on every page simultaneously.

How the mismatch shows

Four symptoms, and the third is the expensive one.

  • The vocabulary belongs to the old reader

Words that were precise for one audience read as jargon or as naivety to the other.

  • The evidence proves the wrong thing

Enthusiasm from individual users convinces nobody buying on behalf of an organisation, and the reverse is equally true.

  • The next step is wrong

A signup where a conversation is needed, or a form where somebody expected to be able to start immediately.

  • The depth is wrong

One reader wanted a screen and left; the other wanted a document and left for the opposite reason.

What the rebuild replaces

In this order, because each one narrows the next.

  1. Write down who the buyer now is, specifically enough to exclude somebody.

  2. Rewrite the first screen for them, which is most of the value of the whole exercise.

  3. Replace the proof with what this reader finds persuasive, using only what you can actually stand behind.

  4. Change the action to the one that suits how they buy.

  5. Then work through the rest of the pages, most of which need less than expected.

What survives

More than teams assume. The explanation of what the product does is usually sound; it is the framing around it that was written for somebody else. Throwing out the whole site is the expensive way to make a change that is mostly at the top of each page.

It is also worth keeping the old material somewhere rather than deleting it. Companies at this stage change direction more than once, and the previous version is occasionally the one that turns out to have been right.
